How the pricing models differ, and where each one turns against you

Five things worth working out on paper before you sign anything.

Per-seat and per-resolution pricing cross over at about 56 tickets per agent per month

A Zendesk Suite Team seat costs $55 per agent per month on annual billing. Intercom charges $0.99 for every conversation Fin resolves. Divide 55 by 0.99 and you get 55.6 — that is the number of tickets one agent would have to handle in a month for the two licence bills to come out level.

Real support agents handle several hundred tickets a month. So measured on licence cost alone, AI resolutions are always more expensive than seats, by a wide margin. Automation only wins when you price it against a fully loaded salary, and against the tickets that arrive at 2am when nobody is rostered.

The trap: every vendor ROI calculator we opened compares AI cost against agent salary while quietly leaving the seat licence you are still paying for on the other side of the ledger. Run your own version with three lines: seats, AI usage, and people. If automation only looks good when one of those is missing, it does not work.

A "session" and a "resolution" are not the same unit, and the cheaper one is often dearer

Freshdesk includes the first 500 Freddy AI Agent sessions on every plan and sells more at $49 per 100 — that is $0.49 a session, half Intercom's $0.99. The headline looks decisive until you read what each vendor is counting.

Intercom bills only when Fin actually resolves the conversation, completes a configured handoff procedure, or disqualifies a lead. Freshworks counts a session whether it ended well or not. The two are identical at a 50% resolution rate. Below that, the "cheaper" option costs more per issue actually closed. Above it, Freshdesk wins.

The trap: comparing unit prices across vendors who define the unit differently. Ask each vendor, in writing, exactly which event triggers a charge. Intercom publishes it plainly: resolutions, procedure handoffs and disqualifications are $0.99 each, while a lead qualification outcome is $9.99 — ten times the rate, on the same invoice.

WhatsApp support stops being free on 1 October 2026

Meta moved WhatsApp from conversation-based to per-message pricing on 1 July 2025. Replies your team sends inside an open 24-hour customer service window have stayed free since then, which is why so many Indian businesses quietly run their entire support desk on WhatsApp.

That ends. Meta's own developer documentation states that it will charge for service messages — the non-template replies a human or a third-party AI sends inside an open window — as of 1 October 2026, and for its new Meta Business Agent category on a per-token basis as of 1 August 2026. If WhatsApp is your main support channel, the variable cost of every conversation is about to go from zero to something, and nothing in your helpdesk subscription covers it.

The trap: budgeting a WhatsApp support desk on helpdesk licence cost alone. From October your bill has two independent parts — the platform, and Meta. Model both. This is the single biggest change to Indian support economics this year, and most stacks we look at have not accounted for it.

Ticket-based pricing can charge you twice for one automated ticket

Gorgias bills by ticket rather than by agent, which reads as the fairer model for a small team. Its help documentation is specific about how that works now: a helpdesk ticket fee applies to any ticket with at least one message sent from the helpdesk — human, AI or automated rule — and an additional outcome-based automation fee applies when AI Agent resolves a ticket without handing it to a person. Both fees land on the same ticket when the AI does the whole job.

Gorgias's own marketing blog still says conversations fully resolved by AI Agent do not count as billable tickets. That was true under the pricing model that applied to accounts created before 28 May 2025. It is not true for a new account today. The billing documentation is right and the blog post is stale.

The trap: quoting a SaaS product from its marketing pages. Overage on the $60 Basic tier is $0.40 per extra ticket, so a 300-ticket plan that runs to 900 tickets in a festive month costs $60 plus $240, not $60. Read the billing help centre, not the pricing page.

Your help content is the product. The model is just a reader.

Every AI agent on this page is trained on your knowledge base, your policy documents and your order data. When deflection stalls at 20%, the cause is almost never the language model. It is that the returns policy exists in three versions, the shipping timeline on the product page contradicts the one in the confirmation email, and half the answers live in a WhatsApp group instead of an article.

This is why we start engagements with a content and intent audit rather than a platform migration. It is also why the same automation build produces very different numbers at two companies on identical software. If you are already investing in content marketing or AI-era SEO, the help centre you write for customers does double duty — it is the corpus your AI agent reads and the material that answer engines cite.

The trap: buying the automation before writing the answers. A bot with nothing good to read will confidently give a wrong one, and a wrong answer costs more than no answer.

Two thresholds worth calculating before you commit

Zoho Desk, Professional against Enterprise. Professional is ₹1,400 per user per month and Enterprise is ₹2,400 — a ₹1,000 gap. Both let you add light users, the read-and-comment seats for people who need visibility without handling tickets, at ₹345 each. Enterprise includes 50 light users free. With five full agents, Enterprise costs ₹5,000 more per month — and ₹5,000 buys about 14 light users on Professional. Past roughly 15 light users, the more expensive plan is the cheaper plan — and live chat, skill-based routing and the multi-brand help centre come with it.

Gorgias, ticket tiers against overage. Basic is $60 for 300 tickets with $0.40 per extra ticket. Pro is $360 for 2,000. Staying on Basic beats upgrading until you hit about 1,050 tickets a month — beyond that the overage exceeds the higher tier. Indian D2C brands with a festive-season spike should model the peak month, not the average one, because Gorgias bills monthly usage rather than an annual average.

How an engagement actually runs

In this order, for a reason. Skipping step two is the most common way these projects go wrong.

  1. Scoping call, free. Thirty minutes on your channels, volumes, current stack and what triggered the project. We will tell you on the call if we think you do not need us.
  2. Ticket and content audit. Ninety days of history clustered by intent, scored for automatability. This is where the honest deflection ceiling comes from, and it is the number every later decision rests on.
  3. Platform and cost model. Two shortlisted platforms priced on your real volumes across three lines — seats, AI usage, people — including the WhatsApp charges arriving in October.
  4. Content rebuild. The help centre gets rewritten before the agent gets configured. Contradictions resolved, gaps filled, one canonical answer per intent.
  5. Configure and shadow-run. The agent runs silently against live tickets, drafting answers a human reviews but the customer never sees, until the quality holds.
  6. Channel-by-channel launch. Chat first, then email, then WhatsApp. Never all at once — a bad answer on your busiest channel is expensive to unwind.
  7. Monthly review. Escalations read, gaps patched, cost checked against the model. Automation that nobody maintains stops working within two quarters.

  • Every price was read from the vendor's own pricing page or billing help centre on 2 August 2026. No software directory, review aggregator or comparison site was used as a price source.
  • Zoho Desk prices were taken from the INR view of Zoho's pricing page, on annual billing. Zoho states that applicable local taxes are added on top.
  • Freshdesk, Zendesk, Intercom, Gorgias and Tidio publish in USD. We have not converted them to rupees, because the rate you pay depends on your card, your billing date and any GST treatment your accountant applies.
  • The WhatsApp changes come from Meta's own developer documentation on non-template message pricing, updated 1 July 2026.
  • Where a vendor renders tier prices in the browser rather than in the page — Intercom's Advanced and Expert seat prices, and Tidio's slider-driven tiers — we have marked them as unpublished rather than quoting a number from a third party.
  • Freshdesk's free tier for two users is stated by Freshworks on its own pricing page but is not shown as a card alongside the paid plans, so confirm it at signup before planning around it.
  • The Gorgias tier prices come from Gorgias's own plan-comparison article; the billing mechanics come from its help centre, which contradicts that article on whether AI-resolved tickets are billable. We have followed the help centre, and flagged the discrepancy above.

What we will not claim

We do not guarantee a deflection percentage, a CSAT score or a support cost reduction, and we would treat any agency that does with suspicion — the ceiling is set by your ticket mix and your content, both of which we have to read before we can say anything useful. The vendor case studies you will see quoted around this topic, including the ones on the pages we cite, are self-selected customers reported by the vendor. Treat 50–70% automation claims as what a well-resourced team achieved on a favourable ticket mix, not as a baseline.

Questions we get asked

What is customer support automation, in practical terms?

Customer support automation is the use of software to resolve customer requests without a person handling them, and to speed up the ones a person does handle. In 2026 it usually means three layers working together: a knowledge base and self-service portal that answers questions before a ticket is raised; an AI agent that reads that content plus your order and account data and can take actions like tracking a shipment or starting a return; and routing rules that get everything else to the right human quickly. The ticketing system underneath all of it is the least interesting part — it is the content and the integrations that determine how much actually gets automated.

How much does customer support automation cost in India?

The software floor is low. Zoho Desk starts at ₹420 per user per month on annual billing and includes AI agents at that tier, and its free plan covers three users indefinitely. Freshdesk and Zendesk both start at $19 per agent per month. What varies enormously is the usage layer on top: Intercom charges $0.99 per resolved conversation, Freshdesk sells extra AI sessions at $49 per 100, and Gorgias adds an automation fee on top of its ticket fee. Then there is the channel cost — from 1 October 2026, Meta will charge for WhatsApp service messages that are free today. A realistic budget has three lines: licences, usage, and the implementation work to make the automation worth having.

Is per-agent pricing or per-resolution pricing better?

Per-resolution pricing is better at low volume and worse at high volume; per-agent pricing is the reverse. The arithmetic is simple: divide the seat price by the per-resolution price and you get the tickets-per-agent-per-month at which they cost the same. For a Zendesk Suite Team seat at $55 against Intercom's $0.99 outcome, that is about 56 tickets. Since real agents handle several hundred tickets a month, per-resolution pricing costs more on licences alone — it only pays off when you compare it against the salary of the agent you did not have to hire, and against the after-hours coverage a fixed team cannot provide.

What is changing with WhatsApp support pricing?

Meta switched WhatsApp Business messaging from conversation-based to per-message pricing on 1 July 2025, charging for marketing, utility and authentication template messages. Replies sent inside an open 24-hour customer service window remained free. Meta's developer documentation now states that this changes in two steps: its new Meta Business Agent message category becomes chargeable on a per-token basis from 1 August 2026, and service messages — the non-template replies a human agent or a third-party AI sends inside an open window — become chargeable from 1 October 2026. For Indian businesses running support primarily on WhatsApp, this converts a free channel into a metered one, and it sits outside whatever your helpdesk subscription covers.

Can we add an AI agent without replacing our helpdesk?

Yes, and it is often the cheaper path. Intercom's Fin runs standalone on Zendesk, Freshworks, Zoho, HubSpot, Salesforce, Front, Dixa, Sprinklr and Gorgias at $0.99 per outcome with no seat fees and a 50-outcome monthly minimum. Tidio's Lyro offers a similar arrangement. This avoids the migration cost and retraining that make platform switches expensive, and it lets you test whether automation works on your ticket mix before you commit to a new vendor. If it works, you have kept your options open; if it does not, you have not moved your team onto a platform you now have to leave.

What deflection rate should we actually expect?

We will not give you a number before reading your tickets, and we would be sceptical of anyone who does. Published vendor figures cluster between 50% and 70%, but those come from self-selected customer stories on favourable ticket mixes. What determines your ceiling is the shape of your volume: a store where 60% of tickets are "where is my order" has a high ceiling because that intent is fully automatable given order-system access, while a business whose tickets are mostly bespoke technical questions has a low one. The audit exists to establish that ratio from your own history before anyone spends money.

How long does an implementation take?

A deflection audit takes two to three weeks. A full build — content rebuild, integrations, configuration, shadow running and a staged launch — runs six to ten weeks depending on how many systems the agent needs to reach into and how much of your help content has to be rewritten. The content work is almost always the long pole, not the software. Teams that already maintain a clean, current help centre move considerably faster, which is one more reason the content investment pays twice.
